The situation
A decentralized trading platform built on a next-generation Layer-1 blockchain had recently changed ownership. What the new owners inherited was a live platform with real users, real liquidity — and almost no documentation. Smart contract ownership was unclear. Node operations had security gaps. The UI was behind the market. And nobody on the team, myself included, had delivered a blockchain project before.
That last part mattered. This wasn’t a domain where you could learn on the job quietly. Every decision in Web3 has financial and security implications. Getting it wrong in public, on a live platform, is a different category of failure.
What I was hired to do
Serve as Scrum Master — structure the delivery, coordinate the teams, and get the platform to a state where the new owners could run it with confidence.
What I actually built
Started where the risk was highest. Documented the existing smart contracts and platform architecture before touching anything else — you cannot fix what you don’t understand, and you cannot hand over what isn’t documented.
Coordinated secure node operations and ownership key rotation, working alongside the engineering team to close the governance gaps left from the acquisition. Then brought in external security auditors and managed the full audit and remediation cycle — findings, fixes, re-test, clearance. That process doesn’t move fast, and it shouldn’t. Held the delivery schedule around the audit timeline rather than the other way around.
Alongside the security work, planned and executed a full UI/UX refresh and introduced new trading and liquidity mechanisms to bring the platform up to market standards. Three parallel workstreams — protocol, frontend, infrastructure — coordinated through Scrum with a distributed team.
The domain was new to me and to the team. The response to that wasn’t to pretend otherwise — it was to be more structured, more documented, and more deliberate than we would have been on familiar ground.
The result
Full third-party audit clearance. A documented, secure platform handed over to the new owners with governance in place. UI refreshed, liquidity capabilities expanded, and a stable foundation for future protocol development.
